McKinsey Management Consultant Interview: Questions & Process

McKinsey's interview is two things done at a very high bar: interviewer-led case interviews and the Personal Experience Interview (PEI). Before interviews you'll usually take the McKinsey Solve assessment (a gamified problem-solving test). Cases are driven by the interviewer who steers you round to round, and the PEI digs deep into one personal story of leadership, drive, or impact. Structure, math, and self-aware storytelling are everything.

The interview process

1. Resume + Solve assessment McKinsey Solve (gamified, ~60-75 min)
Tests: problem-solving and decision-making through ecosystem-building and data tasks — a real screening gate
2. First round: case x2 2 interviews, ~45 min each
Tests: interviewer-led cases: structuring, quantitative analysis, business judgment, and a sharp recommendation
3. First round: PEI Embedded in each interview, ~10-15 min
Tests: the Personal Experience Interview — one deep story on personal leadership, entrepreneurial drive, or inclusive collaboration
4. Final round: case x2-3 Multiple interviews with senior leaders
Tests: harder cases plus more PEI, assessing consistency, polish, and partner-level readiness
5. Fit / motivation Woven throughout
Tests: why McKinsey, why consulting, and how you handle ambiguity and feedback

How to answer (worked examples)

A client's profitability is declining while revenue holds steady. How do you find the cause?
In McKinsey's interviewer-led format, take a moment to build a clean, MECE structure and say it out loud: profit = revenue - cost, and since revenue is flat, segment costs (fixed vs variable, by product, region, or process). Ask for data branch by branch, do the math accurately, and state your hypothesis as you go. The interviewer steers, so listen and adapt. Finish with a one-line recommendation and the key risk. They score structure, quant accuracy, and a crisp 'so what'.
Tell me about a time you led a team to accomplish something difficult (PEI).
Pick one story and go deep — the PEI rewards depth over breadth. Use STAR but dwell on your personal actions, the tension or pushback, and the specific choices you made. Be ready for layered follow-ups ('why did you do that?', 'how did others react?', 'what would you change?'). Show self-awareness and genuine leadership, not a polished highlight reel. McKinsey is probing for real, distinctive personal impact.

What is the McKinsey Solve assessment?

A gamified problem-solving test (formerly the Imbellus/Problem Solving Game) with tasks like building a food-chain ecosystem and analyzing data. It screens for problem-solving and decision-making, and it's a genuine gate before interviews.

How are McKinsey cases different from other firms'?

They're interviewer-led: the interviewer drives the case and hands you one part at a time, rather than you steering the whole thing. You need to follow their lead while still showing structure and sharp analysis.

What is the PEI?

The Personal Experience Interview — a deep dive into one personal story (leadership, entrepreneurial drive, or inclusive collaboration). Expect many 'why' follow-ups, so prepare detailed stories you can defend.

How important is the math?

Very. Quick, accurate mental math and clean estimation are essential. Practice market-sizing and case math until it's fast and error-free.

How many rounds are there?

Typically a first round of two interviews and a final round of two to three, each combining a case and PEI. The Solve assessment usually comes first.
